Read that last figure again. One in three B2B buyers is choosing a vendor they’d never heard of, because an AI recommended them first. That’s the opportunity (and the threat) sitting inside every ChatGPT and Perplexity response your potential customers are reading right now.

What AI models are actually looking for

AI models don’t work like search engines. Google returns a list of links and lets you decide what’s relevant. ChatGPT, Perplexity, Claude, and Gemini synthesise information from multiple sources and deliver a single authoritative answer, with your brand named in it or not named at all. Understanding how that synthesis works is the foundation of everything else in this guide.

Most of the major AI search platforms use a process called Retrieval-Augmented Generation (RAG): the system first retrieves relevant content from indexed sources, then uses a large language model to synthesise that content into a coherent response. To appear in that response, your content needs to pass two gates: it must be retrievable (indexed by the underlying source, usually Bing or Google) and it must be synthesisable (structured in a way the model can confidently extract and attribute).

A page can rank number one in Google search and still never appear in a ChatGPT response. The signals that drive AI citation are related to, but not identical to, traditional SEO ranking signals. Specifically, AI models are looking for:

Before a model will recommend your brand, it needs a confident, unambiguous understanding of what you are, what you do, and who you serve. JSON-LD schema markup tells AI systems, in machine-readable language, exactly what your business is and what it does. AI models are trained to prefer content that has done its own verification work, citing sources, including statistics with attribution, quoting named experts.

The 5 most common reasons brands are invisible in AI answers

Most brands aren’t missing from AI answers because of a single problem. It’s usually a cluster of fixable gaps, each reducing the probability of citation a little further, until the cumulative effect is complete invisibility. Here are the five most common gaps, in the order they typically cause the most damage.

1. No entity disambiguation

AI models can only confidently recommend brands they have a clear, consistent model of. If your brand name is ambiguous (another company with the same name, inconsistent descriptions across platforms, no structured data confirming your location and category), AI systems won’t risk citing you because they can’t be certain they’re citing the right entity. This is particularly common for Australian businesses whose brand names also exist in the UK or US. Models may confuse the two and either cite the wrong one or avoid the category entirely. The fix is entity disambiguation: a consistent, complete, machine-readable brand description across your website, Google Business Profile, LinkedIn, and every third-party directory you appear in.

2. Content that isn’t structured for extraction

Most business websites are written for human readers who scroll through pages linearly. AI models don’t read that way; they extract. They’re looking for short, self-contained, directly answerable paragraphs that can be quoted without surrounding context. If your homepage copy is one long persuasive paragraph about how great your team is, or your service pages are filled with features lists and no direct answers to buyer questions, AI systems simply can’t extract anything useful to cite. The fundamental content restructure required here isn’t enormous, but it is specific. Every major section heading should be followed by a direct answer to the implicit question that heading poses, written using your brand name explicitly.

3. Missing or minimal schema markup

Schema markup is how you tell AI systems, in a language they read natively, exactly what your business is. Most Australian business websites either have no schema, or have minimal schema that provides near-zero AI citation benefit. A single Organization schema block with only name and URL tells AI almost nothing useful. The baseline requirement is a richly populated Organization schema on your homepage (name, URL, logo, description, founding date, founding location, service area, sameAs links to verified profiles), Service schema on each service page, and Article schema on all blog content. Generic, minimally populated schema is ignored. Attribute-rich schema with accurate data drives measurable improvement.

4. Absent from the sources AI trusts most

Your own website is not the primary source AI models cite when making brand recommendations. Third-party sources (industry directories, review platforms, news coverage, comparison articles, community discussions) carry significantly more weight because AI systems treat them as independent validation. Research across 15,000 queries found that same-topic content is cited 62 times more often than off-topic content in AI responses. If there’s no content about your brand in the sources AI models treat as authoritative (Clutch, G2, Capterra for agencies; industry publications; comparison sites), you simply won’t be recommended regardless of how well-optimised your own site is. Building this third-party presence is slower work than on-site optimisation, which is exactly why competitors who started earlier have a compounding advantage.

5. Technical crawlability blocks

Many businesses inadvertently block AI crawlers through their robots.txt file. Unlike Google’s crawler (which executes JavaScript), most AI crawlers, including GPTBot (OpenAI), ClaudeBot (Anthropic), OAI-SearchBot (ChatGPT Search), and PerplexityBot, cannot execute JavaScript. A site built as a client-side rendered single-page application will appear as an empty shell to every AI crawler, regardless of how rich the content looks to a human browser. Similarly, robots.txt rules that block these specific crawlers eliminate the brand from AI responses entirely, no matter how good the underlying content is. This technical gap is often the highest-priority fix because everything else is irrelevant if AI can’t read your pages at all.

AI models don’t search the web in real-time for every answer. They synthesise from indexed content. If your content hasn’t been structured to be citable, you won’t be cited, regardless of how good your actual work is.

What your competitors are doing differently

The brands consistently appearing in AI answers aren’t necessarily better at their craft. They’ve made specific structural and strategic decisions that make them easier for AI systems to find, understand, and cite. Here’s what that looks like in practice.

They’ve built answer-first content. Every major page (homepage, service pages, key blog posts) opens with a direct, factual statement that answers the most likely question a buyer would have. “Shout Digital is a Melbourne-based digital marketing agency with over 15 years of experience…” is infinitely more citable than “We’re a passionate team of growth specialists…” The first sentence names the entity, the location, the category, and a verifiable credential. The second is unquotable marketing copy.

They’ve published comprehensive FAQ content. FAQs are one of the highest-value content formats for AI visibility because they directly mirror how people phrase questions to AI tools. A buyer who asks ChatGPT “How long does it take for SEO to work?” is looking for exactly the kind of direct, structured answer that a well-written FAQ section provides. Brands with extensive, question-led content are consistently cited ahead of brands without it, even when the underlying service quality is comparable.

They have a verified entity presence across trusted sources. These brands appear on Clutch (with genuine client reviews), G2, Capterra, or the relevant industry directories for their sector. They’re mentioned in industry publications. Their Google Business Profile is complete and consistent with their website. Their LinkedIn company page uses the same description as their website. Each of these touchpoints reinforces the AI system’s confidence that this is a real, credible, clearly-defined entity worth recommending.

They’ve configured Bing properly. ChatGPT draws on Bing’s index for real-time search queries. Most Australian businesses have submitted their sitemap to Google Search Console and largely ignored Bing, but Bing is the underlying index that feeds ChatGPT, Microsoft Copilot, and several other AI tools. Setting up Bing Webmaster Tools and enabling IndexNow (the push-based protocol for real-time content discovery) is a relatively simple technical step that most competitors haven’t bothered with, creating an easy first-mover advantage for brands that act.

They keep their content fresh. Research tracking AI citation patterns consistently finds that approximately 50% of content cited in AI responses is less than 13 weeks old. Brands that publish regularly, explicitly date their content (“Updated April 2026”), and refresh key pages with current data are maintaining the recency advantage that AI systems use as a proxy for reliability. Static content that hasn’t been touched in six months, even if well-structured, loses ground to fresher alternatives as AI models update their indexes.

How to audit your own AI visibility in 30 minutes

Before you invest in any optimisation work, you need to understand your current baseline: what AI models actually say about your brand today, across each major platform. This 5-step audit takes around 30 minutes and gives you a clear picture of where the gaps are and which ones to tackle first.

Run 10-15 buyer queries across all four major AI platforms

Open ChatGPT, Perplexity, Claude, and Google Gemini. In each, type the 3-4 queries your best clients would ask when searching for a business like yours: category queries (“best [service] agency in [city]”), problem queries (“how do I [solve the problem you solve]”), and comparison queries (“[your category] vs [alternative approach]”). Record whether your brand appears in the response. This is your citation baseline. Don’t assume results are consistent across platforms. An Averi study of 680 million citations found only 11% of domains are cited by both ChatGPT and Perplexity.

Check your robots.txt for AI crawler blocks

Visit yourdomain.com/robots.txt and scan for any Disallow rules that might catch AI crawlers. The critical ones to check: GPTBot and OAI-SearchBot (OpenAI/ChatGPT), ClaudeBot (Anthropic), PerplexityBot, Google-Extended (Gemini and AI Overviews), and Applebot. If any of these are disallowed, you are actively excluded from those AI systems regardless of everything else you do. This is a 5-minute check that can immediately explain significant visibility gaps.

Test whether AI crawlers can actually read your pages

Use Google’s “View Page Source” on your homepage (right-click, then “View Page Source”). If the raw HTML contains only a near-empty shell (something like <div id=”root”></div>) with no visible content, your site is client-side rendered and AI crawlers can’t see anything. The content you see in your browser is generated by JavaScript after page load, which AI bots don’t execute. If this is the case, fixing it is your single highest-priority action. Nothing else you do will matter until AI crawlers can actually read your pages.

Check your schema markup

Go to Google’s Rich Results Test (search.google.com/test/rich-results) and enter your homepage URL. Look at what schema is detected and how populated it is. A bare Organization schema with only name and URL provides near-zero AI citation benefit. You’re looking for richly populated blocks with founding date, location, service area, description, and sameAs links to verified third-party profiles. Run the same check on your key service pages. They should each have Service schema with populated attributes, not just an empty wrapper.

Audit your third-party presence

Search your brand name on Clutch, G2, Capterra, and any industry-specific directories relevant to your sector. Check if your profiles are claimed, complete, and consistent with how you describe yourself on your own website. Then search your brand name on Google and Bing to see what third-party mentions exist. Are there comparison articles, review posts, or industry mentions? If your brand appears in very few external sources, that’s a strong predictor of low AI citation rates regardless of how good your own site is.

Once you’ve completed these five steps, you’ll have a clear picture of your AI visibility gaps: which are technical (crawlability, schema), which are structural (content formatting, entity clarity), and which are reputational (third-party presence). The order to address them: technical first, then structural, then reputational, because everything built on top of a technically inaccessible foundation is wasted effort.

ChatGPT operates in two modes. For general knowledge queries, it draws on its training data: a large corpus of internet content collected up to its knowledge cutoff date. For web search queries (when you see the “Search” tool activating), it retrieves real-time content from Bing’s index, which then gets synthesised into the response. A brand that ranks on Google but has poor Bing indexing can be invisible in ChatGPT’s web search responses even with perfect on-site content.
